A premium D2C coffee brand was stuck at INR 28Cr ARR with 62% revenue concentration on Amazon. RTO on COD orders was 24%, eating margin and inventory.
Approach
Horizon migrated 70% of new orders onto a WhatsApp checkout flow with prepaid-incentive offers. Built a Hindi-first creator program with 80 lifestyle creators across Mumbai, Delhi, and Bangalore. Layered Amazon Sponsored Display retargeting to recover abandoned carts.
Result
ARR grew from INR 28Cr to INR 84Cr in 18 months. RTO dropped from 24% to 9%. WhatsApp now drives 41% of net new orders at 22% lower CAC than Meta direct.
